The cheapest mistakes first-time buyers make in year one
They're not the mistakes you expect. Most don't show up in the vendor's risk register.

A warehouse operations director at a regional 3PL approved a fleet of six AMRs for a lineside replenishment project. Hardware cost: $480,000. Year-one budget for implementation: $40,000. The actual year-one cost beyond hardware: $210,000 — covering WMS integration development, site modifications (floor marking removal and re-marking, charging station installation, rack clearance adjustments), additional IT infrastructure, a third-party integration specialist when the vendor's team fell behind, and 90 days of parallel labor coverage while throughput was below baseline.
The project survived. The robots worked. But the finance team's first-year disappointment nearly killed it at the 12-month review, because the IRR that had been presented to the CFO assumed $40,000 in implementation cost. The actual implementation cost had been $210,000.
The robots weren't the mistake. The budget model was.
This is the pattern. First-time buyers lose money not on bad hardware decisions but on miscalibrated expectations and missing budget categories. Here are the eight most common — in order of how frequently they appear in post-mortems across sectors.
Mistake 1: Underbudgeting Integration
This is the most universal year-one mistake and the one that catches experienced operations leaders who are new to robotics.
A robot is not a standalone purchase. It is a node in your existing operational technology stack. It needs to communicate with your warehouse management system (WMS), your enterprise resource planning system (ERP), your maintenance management system (CMMS), your safety monitoring infrastructure, and often your elevator control system if the deployment is multi-floor.
Every one of these integrations takes time and money to build. Vendor estimates of integration effort are systematically optimistic — vendors quote integration cost to win the deal, then bill for scope creep during execution.
Industry pattern: Integration and site modification costs typically run 30–80% of hardware cost for first deployments, depending on the complexity of existing systems. Projects that budget 10–15% for integration routinely blow through that number.
Prevention: Before finalizing the hardware budget, get a fixed-price quote from a systems integrator (not the robot vendor) for every integration required. Require the integrator to do a discovery session with your IT team to assess existing system APIs and document integration points. Build that fixed-price quote into the business case.
Mistake 2: No Baseline Measurement Before Deployment
You cannot prove the robot is working if you don't know what you were doing before it arrived.
This is obvious in hindsight. It is almost universally skipped in practice, because the energy in a first deployment goes toward getting the robot running, not toward measuring the state before it runs.
The consequence: at the 6- or 12-month review, you have robot performance data but no comparison point. The business case collapses not because the robot underperformed, but because there is no evidence either way.
Prevention: 30 days before deployment, measure and record: throughput volume, labor hours per unit of output, error rate on the target task, and the cost of any incidents related to the task (injuries, product damage, delays). Designate someone specifically to own baseline data collection. Document where the data is stored.
At 90 days post-deployment, compare. Publish the comparison to leadership. Even a negative result (the robot is not yet performing better) is useful data — it tells you what to fix and buys you a credible 90-day extension request.
Mistake 3: Purchasing for the Peak, Not the Average
Vendors demonstrate robots under optimal conditions. The demo throughput rate — deliveries per hour, parts per minute, square feet per shift — is achieved in a controlled environment with ideal obstacle patterns, good wifi, consistent input geometry, and a full-time robot watcher to reset edge cases.
Your floor is not a demo environment. Your floor has people moving in unpredictable patterns, equipment being repositioned, occasional spills, wifi that drops in the cold storage corner, and supervisors who override the robot's route when they're in a hurry.
First-time buyers build business cases on demo throughput rates. Actual throughput in the first 90 days typically runs 60–80% of demo throughput. Business cases built on 100% of demo throughput fail their first review.
Prevention: Ask the vendor for performance data from comparable reference sites that have been operational for at least 6 months — not the vendor's internal demo environment. Specifically ask for throughput rate, uptime percentage, and incident rate at those sites. Build your business case on 70% of the vendor-cited benchmark, and treat anything above that as upside.
Mistake 4: Treating Change Management as Optional
Every robot changes the workflow of the humans around it. Those humans are your first line of defense against the robot failing — or your first source of resistance that makes it fail.
Change management for a robot deployment is not an announcement meeting. It is a program:
- Staff pre-briefing before the robot arrives, covering specifically what changes and what doesn't
- Hands-on time with the robot before it goes live
- A named point of contact for staff concerns during the first 90 days
- A feedback channel that is actually read and responded to
- Anonymous surveys at 30 and 60 days to surface resistance before it becomes passive sabotage
Operators who skip this program routinely encounter: staff who route around the robot, supervisors who override the robot's decision-making during rushes, floor workers who don't stage loads correctly for the robot to pick up, and informal coordination that keeps the robot out of the most efficient routes.
The result: the robot performs 40–50% below its potential because the humans around it are not working with it. This is not bad faith — it is a predictable response to change that was not managed.
Prevention: Budget 15–20 hours of operations team time for change management per deployment. Assign a change lead — separate from the deployment owner. Run the pre-brief before day one, the hands-on session before day one, and the anonymous surveys at 30 and 60 days.
Mistake 5: Ignoring Infrastructure Until the Robot Arrives
Infrastructure gaps are discoverable before deployment. Almost no one discovers them before deployment.
WiFi dead zones, floor surface conditions (epoxy vs. polished concrete vs. uneven joints), aisle width at pinch points, insufficient ceiling clearance for tall robotic systems, proximity to electromagnetic interference sources — these are all assessable before the robot arrives, and all of them are cheaper to fix before the robot is on property.
After the robot arrives, infrastructure remediation is an emergency. You have hardware depreciating on your floor, a vendor SLA clock running, and operations disrupted while you wait for an IT contractor or facilities crew to fix something that could have been identified in a three-hour site walk two months earlier.
Prevention: The site assessment (described in the readiness article in this series) should happen before contract signing. The vendor's site assessment is a starting point — have it validated independently. Any infrastructure gap should have a funded remediation plan with a completion date before the hardware delivery date.
Mistake 6: Skipping the Pilot — or Running a Pilot Too Small to Generate Data
Two failure modes exist here that look opposite but produce the same result.
No pilot: Buyer skips the pilot phase and deploys the full fleet immediately to maximize utilization. This means any systemic issue — a robot behavior that doesn't match your floor, an integration bug, a workflow mismatch — is instantly experienced at scale. Fixing it requires halting operations rather than adjusting a single-unit test.
Pilot too small: Buyer runs a pilot with one robot in a corner of the operation, for a duration too short and at a volume too low to generate statistically meaningful data. A robot making 12 deliveries per day over 30 days generates 360 data points. That is not enough to distinguish performance from noise, especially with early integration instability.
The minimum viable pilot: at least 90 days, at sufficient volume that the robot is running for at least 6 hours per operating shift (to demonstrate full-shift utilization), and with baseline measurement already in place (see Mistake 2).
Prevention: Define the pilot scope explicitly in the contract. State the duration, the volume minimum, the KPIs to be measured, and the go/no-go criteria that determine whether you proceed to full deployment. Get these in writing before the pilot begins.
Mistake 7: Not Budgeting for the Learning Curve
The first 60 days of a robot deployment are not representative of steady-state performance. Robot navigation maps need refinement. Staff workflows adapt. Integration edge cases surface and get patched. The robot's exception handling gets tuned for your specific environment.
During this period, throughput is below steady state — sometimes significantly below. Operations that expect a robot to be fully productive from day one will experience week-two or week-three as a crisis. Operations that have planned for a 60-day ramp will treat week-two and week-three as expected, monitor the ramp, and adjust.
Budget implication: Plan for parallel labor coverage during the first 60 days. You cannot reduce headcount on day one because the robot is not yet running at the productivity level that justifies the reduction. Operators who eliminate headcount on day one and then experience underperformance during ramp have no buffer — they are simultaneously running below throughput targets and below staffing levels.
Prevention: In the headcount plan, treat the parallel labor cost for 60 days as part of the implementation budget. The business case amortizes this as a one-time implementation cost, not a failure.
Mistake 8: Choosing the Vendor, Not the Ecosystem
The robot you buy is one component. The vendor's support infrastructure, integration partner network, software update cadence, and financial stability are the rest.
Operators routinely evaluate hardware features exhaustively and vendor support infrastructure superficially. The questions that matter:
- Where is the vendor's nearest field service technician? What is the contractual response SLA for on-site support?
- What is the software update cadence? Are updates included in the support contract, or do they cost separately?
- Who are the certified integration partners in your geography? (Integration is frequently outsourced — you want to know who is actually doing it.)
- What happens if this vendor is acquired or shuts down? Is there a software escrow arrangement? Can you access your own maps and fleet data?
A robot with excellent hardware and poor support infrastructure in your geography is worse than a robot with good-enough hardware and a strong local support network. You will need support during the first deployment. Choose your support network, not just your hardware.
The Pattern Behind the Mistakes
Reading these eight together, a pattern emerges: every mistake is a failure to account for something real and known, not a failure to predict something unknowable.
Integration costs are known — they just require asking the right questions before signing. Baseline measurement is known — it just requires allocating a person to do it. Change management is known — it just requires treating it as a deliverable, not a conversation. Infrastructure gaps are known — they just require a site walk.
First-time robot deployments fail not because robotics is mysterious, but because the disciplines that make deployments succeed — measurement, change management, integration planning, pilot design — are not robotics-specific. They're the same disciplines that make any significant operational change succeed. Organizations that are already disciplined in those areas deploy robots successfully. Organizations that aren't, fail in those areas and blame the technology.
